CARE: a framework for human experience in AI-driven organizations

In an organization that works through AI, the substance of the work now happens inside AI sessions, agent runs, and branches. Most of how people experience that work is invisible to the organization until someone quits. The usual instruments fail in opposite directions: annual surveys hear too little and too late; activity monitoring sees everything and is trusted by no one. CARE is the layer that hears how AI-era work lands on the people doing it, without becoming surveillance.

Four lenses, and the grammar underneath

CARE is four lenses. Each is a single question, answerable at three altitudes — a person, a team, the whole organization. The structure beneath the questions is deliberate.

  • ClarityHow are we working? The descriptive lens: a shared, evidence-based picture of how work actually happens.
  • AwarenessWhat’s happening around me? The ambient lens: lateral knowledge of the room, without the status meeting.
  • ReflectionHow can I improve? The developmental lens: a coach that reviews your work with you, on your terms.
  • EmpathyHow does everyone feel about it? The affective lens: structured listening that issues receipts.

Read top to bottom, the grammatical person rotates (we, others, I, everyone), the altitude climbs (the work, the room, the self, the whole), and the mood shifts (is, around, could, feels). Four persons, four altitudes, four moods. It is why the four don’t overlap: each asks something the other three can’t. Together they form a loop — observe, surround, grow, listen.

The Embassy: the one principle that governs all of it

People own the signals they grant. Each person’s raw sessions, scores, and coach transcripts are their territory: visible to them in full, contributing upward only as aggregates above a minimum group size. Access is logged where the person can see it. Experience signals serve the system of work, never individual judgement — they never feed performance, compensation, or employment decisions. This is not a feature bolted on. It is the precondition that makes any of the four lenses trustworthy.
